8 mistakes that quietly cost new online stores their Diwali sales

New stores rarely lose Diwali sales because of bad products. They lose them to eight avoidable mistakes: launching too late, no last order date, discounts below cost, taking orders only in DMs, cash on delivery with no rules, heavy photos on a slow first page, no return policy, and no way to send a gift. None of them shows up as an error. The orders just don’t come, or they come and cost you money. Diwali is on Sunday 8 November 2026, so there is still time to fix every one.

1. Launching too late

What happens. The store stays unpublished while you wait for a better logo, more products or nicer photos. Meanwhile, the days in which a buyer could have ordered and still received the parcel in time go by. A store that opens in the last week can only sell to people nearby.

The fix. Publish with eight good products this week and improve the store while it is live. Nobody has your link until you share it, so an unfinished corner costs you nothing.

2. No last order date

What happens. Orders keep arriving in the first week of November for places your courier can’t reach by the 8th. The gift lands after Diwali. The buyer asks for a refund, and tells other people why.

The fix. Ask your courier for the last pickup date that still reaches each zone before 8 November. Subtract your packing days. That is your last order date. Every courier sets its own festive dates, so ask yours. Publish your date as a date, not as “order soon”. When it passes, say so: either “orders now arrive after Diwali”, or stop taking orders.

At 40% off, this seller loses ₹50 on each order, and every extra order makes the loss bigger.

The fix. Work out the full cost of one order first. Then choose one offer that raises the size of the order instead of cutting the price of everything: free delivery above an order value, or a coupon with a minimum order and a cap on the rupees off.

4. Taking orders only in DMs

What happens. A buyer sees your post at 11 at night and asks “price?”. You reply in the morning. By then they have bought from a shop that showed the price and a buy button. The ones who do wait need an address typed out, a payment screenshot checked and a confirmation sent. In a busy week, some of those chats are never finished.

The fix. Keep DMs for questions and custom requests, which is what they are good at. For everything else, reply with the link to the product. The buyer sees the price and the delivery charge, fills in the address and places the order, whether you are awake or not.

5. Cash on delivery with no rules

What happens. Cash on delivery (COD) means the buyer pays when the parcel arrives. It costs a buyer nothing to place a COD order, so some are placed carelessly. At Diwali there is a second problem: the parcel is a gift, and the person at the door was not expecting to pay for it. A refused parcel comes back to you, and you pay for delivery both ways. Couriers call this RTO, return to origin.

The fix. Keep COD, with four rules. Add a COD charge so that paying online is cheaper. Limit how many unpaid COD orders one buyer can have open. Confirm every large COD order on WhatsApp before you ship. And when the delivery address is not the buyer’s own, ask them to pay online.

6. Heavy photos and a slow first page

What happens. Your festive home page has a video on top, five banners and forty products. It looks lovely on your home Wi-Fi. A shopper who taps your link from a WhatsApp forward, on mobile data, sees a blank screen and goes back to the chat.

There are two kinds of slow. The first is the answer: the time before the page starts arriving at all. The second is the load: the time for the photos and everything else to appear after that.

The fix for the load is free. Put a photo, not a video, on the first screen. Use one banner. Lead each product with one clear, tightly cropped photo, without text baked into it. Hide home page sections you don’t need. Link your status updates to the Diwali category or to a single product, not to a page that lists everything. Then test on your own phone with the Wi-Fi off.

The fix for the answer depends on your plan. 7. No return policy

What happens. A buyer choosing a gift for someone else wants to know what happens if it arrives broken or is the wrong size. If your store doesn’t say, the careful buyers leave. There is a second cost: a payment gateway may ask to see your policy pages when it reviews a new store.

The fix. Write four plain rules: how many days after delivery a buyer can ask, which items can be returned or only exchanged, who pays for return delivery, and how the refund is made. If festive items such as sweets, diyas or personalised gifts can’t be returned, say so on the product page, before anyone pays.

8. No gift option

What happens. A Diwali order is often a gift for someone else. The buyer wants to add a message, send it to another address, and be sure there is no price tag in the box. If the checkout gives them nowhere to say any of that, they message you, or they give up.

The fix. Add a gift message field. Offer gift wrapping. Ask for the phone number of the person receiving the parcel, because the courier will call it. Send the invoice to the buyer on WhatsApp instead of putting it in the box. If you sell several small things, let buyers build a hamper.
